TCS Variable Pay: QVA Rules, Grades and Attendance
TCS variable pay became front-page news this week after the company reportedly held back the quarterly payout for its senior grades. Here is how the Quarterly Variable Allowance actually works, grade by grade and attendance slab by attendance slab.
Last updated: 10 October 2026
TCS variable pay, called the Quarterly Variable Allowance or QVA, is a performance-linked part of salary paid every quarter. Employees up to grade C2 have generally received 100%, while payouts for C3 and above depend on business-unit performance, and office attendance below 85% reduces the eligible amount.
What is TCS variable pay and how does QVA work?
TCS variable pay is the part of salary that is not fixed and depends on performance. It is officially the Quarterly Variable Allowance, or QVA, a performance-linked component paid every quarter and tied to both individual and business-unit results (People Matters, July 2025). Fixed pay arrives regardless; the QVA can swing from the full amount down to nothing.
Why TCS variable pay was withheld for senior grades this quarter
TCS variable pay was reportedly withheld in full for grade C3A and above for the September 2026 quarter, while junior staff still received 100% (Reported; Reuters via Business Standard, 10 October 2026). Chief Human Resources Officer Sudeep Kunnumal told staff in an internal memo that the decision followed careful consideration because quarterly performance fell short of internal targets (Reported; Business Standard, 10 October 2026). TCS has not confirmed this publicly, so read it as reported, not official, much like what an IT memo signals for Indian IT.
Which TCS grades get the full payout and which do not
TCS uses a graded ladder: trainee level Y, then C1, C2, C3 split into A and B, C4, C5 and senior leadership, with C3 and above treated as senior (Outlook Business, July 2025). By the standing rule, staff up to C2 get 100% of the QVA, while C3 and above varies with business performance (Economic Times via People Matters, July 2025).
| Grade band | Who it covers | Reported outcome this quarter |
|---|---|---|
| Y to C2 | Trainees to mid-career staff | 100% of eligible QVA |
| C3A and above | About 7 to 10 years up to senior management | Reportedly withheld in full |
Example: two colleagues on one CTC, one at C2 and one at C3A, work the same quarter. The C2 employee reportedly keeps the full QVA while the C3A employee gets nothing, so grade, not effort, decides the gap (see how the percentage is calculated on your CTC).
Does office attendance change your TCS variable pay?
Yes. Since the first quarter of FY25, TCS has tied the QVA to office attendance on a sliding scale (Angel One, 25 May 2026; Outlook Business, May 2026).
| Office attendance | Share of eligible QVA |
|---|---|
| Below 60% | None |
| 60% to 75% | Half |
| 75% to 85% | Three-quarters |
| 85% and above | Full payout |
Example: at 78% office attendance, an employee sits in the 75% to 85% band and qualifies for only three-quarters of the eligible payout, even in a strong quarter. That cut comes from attendance alone.
How quarterly payouts have moved since FY25
Payouts for mid and senior grades have been uneven, and this quarter’s zero is the first explicit withholding for some staff in at least two years (Reported; Business Standard, 10 October 2026).
| Quarter | Reported payout for mid and senior grades | Source and date |
|---|---|---|
| Nearly two years to late 2025 | 20% to 40% | Moneycontrol via Outlook Business, Apr 2026 |
| December 2025 quarter | Up to 80% | Moneycontrol via Outlook Business, Apr 2026 |
| March 2026 quarter | 60% to 80% | Moneycontrol via Angel One, 25 May 2026 |

What changed in May 2026: monthly performance pay and an annual bonus
In May 2026 TCS split variable pay into two: a monthly performance pay tied to attendance and deployment, and a performance bonus that may now be paid annually rather than quarterly and is no longer tied to attendance (Reported; Mint via People Matters, 25 May 2026). TCS said the new structure follows three principles: the new Labour Codes, standardised wage structures across India, and protected take-home salary with tax flexibility (Mint and People Matters, 25 May 2026). Example: money that was once one quarterly QVA now reaches staff partly each month and partly once a year.
What a withheld quarter means for a salaried household
TCS still reported Q2 FY27 revenue of ₹73,188 crore, up 11.22% year on year, net profit of about ₹13,900 crore (Reported; outlets cited ₹13,884 crore and ₹13,934 crore) and headcount of 598,056 as of 30 September 2026 (Business Today, IANS, 8 October 2026). So the shortfall was against internal targets, not a shrinking business. For a household, build the monthly budget on fixed pay and treat TCS variable pay as a bonus, the discipline that also helps with what the EPF overhaul means for salaried employees and how variable pay is taxed.
What is QVA in TCS?
QVA stands for Quarterly Variable Allowance. It is the performance-linked part of TCS variable pay, paid every quarter and tied to individual and business-unit results (People Matters, July 2025). Unlike fixed salary, it can fall from the full amount down to zero in a weak quarter.
Did TCS withhold variable pay for the September 2026 quarter?
Reportedly yes. Reports say the payout was held back in full for grade C3A and above, while junior employees received 100% (Reported; Reuters via Business Standard, 10 October 2026). TCS has not confirmed this publicly, so read it as reported, not officially announced.
Which TCS grades are counted as senior?
The ladder runs from trainee level Y through C1, C2, C3 split into A and B, C4, C5 and senior leadership, with C3 and above treated as senior (Outlook Business, July 2025). Grade C3A and above reportedly covers roughly 7 to 10 years of experience and up (Business Standard, 10 October 2026).
Is TCS variable pay guaranteed every quarter?
No. It is performance-linked, not a fixed right. Staff up to C2 have usually received the full amount, but payouts for C3 and above depend on business performance and office attendance, and this quarter some senior employees reportedly received nothing (Reported; Business Standard, 10 October 2026).
Does office attendance affect TCS variable pay?
Yes. Since the first quarter of FY25, attendance below 60% means no QVA, 60% to 75% earns half, 75% to 85% earns three-quarters, and 85% or more earns the full eligible payout (Angel One, 25 May 2026). Attendance applies before business performance.
What is the difference between performance pay and performance bonus at TCS?
Under the May 2026 change, performance pay is a monthly amount tied to attendance and deployment, while the performance bonus may be paid annually rather than quarterly and is no longer directly linked to attendance (Reported; Mint via People Matters, 25 May 2026). Together they replace the single quarterly QVA.
Has TCS publicly confirmed this quarter’s variable pay decision?
No. The reports come from Reuters, carried by Business Standard on 10 October 2026, citing an internal memo and employees. TCS has released no public statement on the September 2026 withholding, so every figure here is marked Reported, not Confirmed.
Where can I check official TCS results and filings?
Use primary sources rather than social media. TCS announced its Q2 FY27 results on 8 October 2026, with revenue of ₹73,188 crore (Business Today, 8 October 2026). Official numbers, filings and disclosures sit on TCS investor relations and the BSE India exchange website.
